21 Construction Project Controls Templates Every Site Team Needs (Free Checklist + AI Prompts)

Most construction delays and cost overruns are visible weeks before they hurt, if someone is tracking the right numbers. After 14+ years planning high-rise, villa, commercial and data-center projects in India, the UAE and Egypt, these are the 21 registers I set up on every project.

Planning and progress

  • Project KPI dashboard: planned vs actual %, SPI, CPI and a RAG status every month.
  • Earned value (EVM) tracker: PV, EV, AC, SV, CV, EAC, ETC and TCPI at activity and project level.
  • 3-week look-ahead: what starts in the next 21 days, and whether drawings, material, manpower and permits are ready.
  • Weekly progress report by WBS: weighted overall progress and items behind plan.
  • Tender programme: a Level 3 programme with logic and key dates for bids.

Contracts and money

  • Delay and EOT register: every delay event, its cause, and whether the notice was sent within the contractual time bar (for example 28 days under FIDIC).
  • Variation register: claimed vs assessed vs agreed values and time impact.
  • RA bill / IPA tracker: certified, paid and outstanding amounts, with days to certify and pay.
  • Cash flow forecast: retention, advance recovery and payment delay, and your peak funding need.

Site coordination

  • RFI log with ageing and overdue alerts.
  • Submittal register with review codes and turnaround time.
  • Procurement and long-lead tracker: latest PO date worked back from the required-on-site date.
  • Meeting minutes and action tracker.

Resources

  • Manpower histogram and productivity against benchmark norms.
  • Plant and equipment utilisation and the cost of idle hours.
  • Material reconciliation: theoretical vs actual consumption and wastage.
  • Subcontractor scorecard with weighted grades.

Quality, safety and risk

  • Risk register with a 5x5 heat map.
  • NCR and snag list with close-out % by trade.
  • HSE KPIs: LTIFR, TRIR and severity rate from man-hours.
  • Concrete pour register and cube test tracker with acceptance checks.

Where AI actually helps

AI will not run your site, but it is very good at turning a clean table into words. Paste your look-ahead and ask for a Monday briefing for foremen. Paste your delay register and ask for a draft notice letter. Paste your EVM totals and ask for a client-ready paragraph. Always check every number before you send anything.

I have packaged all 21 registers as ready-to-use Excel files. Each has working formulas, sample data, a Read Me sheet and an AI Prompts sheet with prompts like the ones above.
